Pre-Production Meeting Procedure.

Pre-production meeting procedure:
PURPOSE: The purpose of this procedure is to ensure that potential risks involved in the production of Future production is assessed and documented and that all standards and specifications are clean.

SCOPE: This procedure applies to all styles.

Responsibility: It is the responsibility of the Technical Manager to ensure the implementation of this procedure.

PROCEDURE: Once the customer approves contract seals, the internal pre-production meeting can commence. A factory pack will be sent to the factory with a duplicate contract seal so the factory can prepare for the meeting. The meeting can take place in Production unit. In attendance should be:

v  Technical Manager,
v  Production Manager,
v  Quality Assurance Manager,
v  Industrial Engineer & Training Manager,
v  Fabric Technical Manager,
v  Merchandising,
v  Maintenance Manager,
v  Cutting Room Manager,
v  Sample department Responsible
v  Buyer Nominated GPQ
v  Planning Department Responsible

The meeting will follow the pre - production agenda taking into consideration comments made about the risks during development, possible risks involved concerning the production of garments for the season ahead, machine capabilities, key quality points / availability's and training / skills required are discussed. Components are categorized in 4 main areas:

v  Manufacturing
v  Finishing

Planning
v  Test Lot,
v  Pilot Lot,
v  Sky Packs,
v  Transit Trail,
v  Bulk Production,
v  Fabric and accessories availability,
Pre-Manufacturing
### Fabric and cutting

Key areas under scrutiny are:
v  Fabric issues, Key points highlighted in the fabric pre-production,
v  C- Tex, inspection requirements,
v  Cutting method, Relaxation, Marker type,
v  Right wrong side clearly identified,
v  Matching design and any pairing parts,
v  Any other particulars dependent of the fabric type and garment style,

### Accessories

Key areas under scrutiny are:
v  Labeling,
v  Thread Quality,
v  Suppliers,
v  Other Component,

Manufacturing

Key areas under scrutiny are:

v  Needle size to use,
v  Machine and guide to use,
v  Stitches per inch,
v  Seam type required,
v  Training requirements on key operations where resources/skills are limited,

Finishing

Key areas under scrutiny are:

v  Presentation standards,
v  Special labeling requirements,
v  Packaging and packing requirements,
v  Minutes from the meeting will be generated, copies of which shall be sent to relevant
v  Individuals via e-mail and a record copy filed in the style file. Copy of the pre - production
v  Minutes sent to UK for the style file.

How Can Improve Production Quality

To become quality conscious, it might look at improving existing quality standards at various stages of manufacturing process. Producing a good quality product is a result of combined efforts of management, employees and workers by developing system, implementing good practices in floor and setting up standards.  Following tips can help to improve quality at production. Communicate the importance of quality production to your employees and floor workers, and explain quality expectations by the management.  Maintain a clean and dry workplace, including storage rooms and shipping areas.  Select and utilize appropriate equipment in cutting, sewing and finishing processes.  Provide appropriate tools, machines and equipment to each department. Provide on-the-job training to workers for new comer with existing.  Plan an ongoing program for machine maintenance.  Establish agreed-upon quality standards with all fabric suppliers before purchase

Cutting Quality Control & Re-cut procedure.

Cutting Quality Control: To be established a work process by which QC personnel able to run in a same path for continuous improvement.  The procedure can be control / feedback to cutting to produce smoothly & Good Quality production. Responsibility :  The responsible person in-charge of related department. Preparation for Bulk cutting: v   According cutting plan cutting Executive collects Approved sample, manufacturing order sheet, approved paper pattern / hard pattern & Marker paper with ratio chart. v   As per Order Qty. cutting Executive collects fabrics from WH & relaxes the fabric according estimated time. v   QA checks between ratio paper, marker paper, hard pattern & fabric inspection report. He confirms the marker with signature. v   QC makes mock up by style related parts to be check & ensure parts Shading.
